Every product team I’ve spoken to in the last twelve months has, at some point, said the same thing: “we just need to ship faster and learn.” It’s become the unofficial mantra of modern product development — half a borrowed lean-startup slogan, half a self-soothing chant for teams that aren’t sure their roadmap is right.
I want to make a slightly heretical claim: ship-and-learn, as it’s actually practised in most companies, is doing more harm than good. Not because the idea is wrong — it isn’t — but because the metric we’ve quietly attached to it is.
The metric that ate the roadmap
Walk into almost any product review and you’ll see velocity celebrated as a leading indicator of progress. Number of releases per week. Cycle time. Time-to-first-deploy. All worth tracking. None of them measure whether you’re building the right thing.
The trouble is that these metrics are extremely easy to game and extraordinarily hard to argue with. A team that ships ten small things a week feels productive — to itself, to its leadership, to the board deck — even if none of those ten things moved a customer outcome.
The real cost of “ship and learn” isn’t the shipping. It’s the learning that never actually happens because nobody planned for it.
Three patterns I see repeatedly
Across the ~200 product teams we work with at Inject, three failure modes show up over and over:
1. Shipping without a hypothesis
The team ships a feature with no written prediction of what it should change. When metrics move (or don’t), there’s no way to tell the difference between signal and noise — so the next decision is made on vibes.
2. Learning without a deadline
Experiments are launched, results trickle in, and then… nothing. Nobody owns the moment where the learning becomes a decision. A good rule of thumb: every experiment needs a "decision date" on the calendar before it launches.
3. Roadmaps without retirement
Features get added but never removed. The product accretes complexity, and the team spends more time maintaining yesterday’s bets than testing tomorrow’s.
What to measure instead
Replace velocity-as-vanity with three signals: hypothesis hit rate, decision latency, and feature retirement rate. The first tells you if you’re learning. The second tells you if you’re acting on it. The third tells you if you’re staying focused.
Why it matters
Teams that track these three see roadmap conviction rise within a quarter — not because they ship more, but because they ship with more confidence and kill more bad ideas earlier.
A simple operating cadence
The teams that escape the velocity trap tend to share an operating model that looks something like this:
- Weekly — review experiment results against pre-registered hypotheses. Kill, scale, or extend.
- Monthly — review the feature inventory. Anything not earning its keep gets a deprecation date.
- Quarterly — re-write the strategy in one page. If it still reads the same, that’s a problem.
None of this is novel. But the discipline of actually doing it is rare, and it’s where the compounding shows up.
What we changed at Inject
We used to measure ourselves on releases-per-week. We don’t anymore. Instead, the product team’s primary scorecard is now hypothesis hit rate — the percentage of experiments where the outcome matched the prediction within ±20%. Last quarter, ours was 41%. The quarter before that, 28%. We’re learning faster, even though we’re shipping less.
That’s the trade I’d make every time.
